CRM & SYSTEMS SELECTION

The right CRM for how your team actually sells, not how the demo said it should

CRM selection is one of the most consistently failed technology decisions in business. The evaluation focuses on features; the implementation focuses on configuration; the failure happens twelve months later when adoption is low, data is incomplete, and the sales team has reverted to spreadsheets.

We run CRM and systems selection engagements that start with your sales and service process rather than with a vendor shortlist. The process gets mapped, the requirements get documented, and only then do vendors get evaluated against them.

The outcome of a CRM selection engagement is not a software licence. It is a system your team actually uses, configured for the process they actually run, with the data they actually need to manage their relationships and their pipeline.

What's happening in CRM Adoption

0 %
of CRM implementations fail to meet their objectives, the most common cause is not poor software but poor fit between the system’s default workflow and the way the sales or service team actually works
0 %
average CRM adoption rate in organisations without a structured implementation programme, a CRM that half the team does not use is a liability, not an asset; incomplete data is worse than no data for pipeline management
0 %
of sales leaders say their CRM data is not accurate enough to rely on for forecasting, CRM data quality is almost entirely a function of how well the system fits the process the team is asked to enter data into
0 %
of companies say they can access the customer data they need when they need it, data locked in separate systems or poorly structured within a CRM creates the same problem as no data, with the additional cost of maintenance

What we offer

REQUIREMENTS DEFINITION

Document what the system needs to do before looking at any vendor

We run structured sessions with your sales, marketing and service teams to document what the CRM needs to do, in the language of the workflow rather than in CRM feature terminology. Requirements documented this way survive the gap between evaluation and implementation, because the team who will use the system was involved in defining what it needs to do.

VENDOR EVALUATION

Evaluate shortlisted systems against your documented requirements, not vendor-led demos

We run structured evaluations with each shortlisted vendor, testing against your specific documented requirements rather than following the vendor’s standard demo script. Reference checks with organisations at similar scale and similar process complexity are part of the evaluation, not optional extras if time allows.

IMPLEMENTATION OVERSIGHT

Maintain alignment between the documented requirements and the configuration as it is built

The gap between what a CRM was selected to do and what it is configured to do during implementation is where most CRM projects fail. We provide oversight during the build phase, reviewing configuration decisions as they are made and ensuring that time pressure during implementation does not produce a system that works but does not do what the business needed it to do.

PROCESS MAPPING

Map your actual sales or service process so the system fits it rather than the reverse

A CRM configured around the vendor’s default workflow rather than your actual process requires the team to adapt their behaviour to the software. Most do not. We map your process in detail, including the informal steps that live outside any current system, so the configuration reflects how your team actually sells, not an idealised version of it.

DATA MIGRATION PLANNING

Define how existing customer data moves to the new system without loss or corruption

CRM migrations that treat data as an afterthought tend to discover that their contact records are incomplete, duplicated or miscategorised after the cutover, at which point the team loses confidence in the new system before it has had a chance to prove its value. We plan the data migration before the implementation begins, including cleansing, deduplication and mapping to the new schema.

ADOPTION PLANNING

Design the training and change management plan that gets the team to actually use it

A CRM that went live and was not adopted is a failed project regardless of how well it was configured. We design the adoption programme before implementation completes, training structure, manager accountability, data quality monitoring, and the early success metrics that tell you whether adoption is on track or needs intervention before the window closes.

THE WEBIZONA DIFFERENCE

Why choose Webizona as your CRM & Systems Selection company?

Process before product

We map the process before speaking to any vendor. A CRM selected to support a process that was never documented will be configured around assumptions about how the team works, usually wrong ones. Process documentation is not a pre-engagement deliverable; it is the first deliverable.

Adoption as a design constraint

Adoption is not a post-implementation concern. We design for adoption from the start, which features to configure, which to leave unconfigured, what data to require and what to make optional, because a system that is technically complete but practically unusable is not a successful implementation.

Data quality from day one

A CRM that launches with migrated data that has not been cleansed, deduplicated and validated starts with a deficit that compounds. Data migration is a first-class deliverable in every implementation, not a task assigned to whoever has capacity in the final week before go-live.

Benefits

Common Questions

We work with HubSpot, Salesforce, Pipedrive, Microsoft Dynamics, Zoho, Monday CRM and several category-specific platforms. We recommend based on your process complexity, technical capability, integration requirements and budget, not on which platform we have a partnership with. We do not receive referral fees from any CRM vendor.
Resistance is usually a response to a previous CRM implementation that was configured for management reporting rather than for the people who had to enter the data. We involve end users in the requirements process and the configuration review, so the system reflects what the team needs to do their job, not just what management needs to see. That changes the adoption dynamic significantly.
We map the data structure of your current system to the schema of the new one, run a deduplication and cleansing process on the source data, test the migration on a subset before the full import, and validate post-migration that the data imported correctly and completely. Migrations from spreadsheets are more complex than from a structured CRM and require more time, we scope this explicitly.
A focused evaluation for a team of under fifty people typically takes four to six weeks. A larger or more complex selection, multiple regions, complex integration requirements, enterprise procurement process, takes eight to twelve weeks. Implementation oversight runs alongside the vendor’s timeline, typically two to six months depending on the scope and configuration complexity.
A CRM audit is different from a new selection. We assess your current configuration against your actual process, identify the gaps between the two, and recommend either remediation of the current configuration or a replacement, depending on whether the gap is a configuration problem or a fundamental misfit between the platform and the process. We do not recommend replacement when remediation would deliver the required outcome.
